# Sales rep performance metrics: read the stage profile

> Sales rep performance metrics read as a stage profile: one person's stage win rates across all stages against the comparison group, not a single rate.

Canonical: https://funneleconomics.ai/resources/patterns/rep-profile

A stage profile is the course of a sales rep's stage win rates across all stages. It is read against the comparison group: per stage the quartile and the distance to the top quartile's average. The stage profile shows where in the funnel the deviation lies. It is a hypothesis for a conversation, not a verdict on the person.

## The same rate, two different funnels

Two people on your team win a similar share of their deals over the year. In the ranking they stand side by side. In conversation you still notice that they work differently: one loses early, the other late.

A single rate sums up everything that happens between the first conversation and the close. It says whether something is stuck. It does not say where. For coaching that is too little: someone who loses while establishing the need requires a different conversation from someone who loses in the negotiation.

The Funnel Economics method therefore states a rule: a person is never judged on a single rate. What is read is the course across the stages.

## How a stage profile is read

The basis is the [stage win rate](https://funneleconomics.ai/resources/glossary/conversion-rate): the share won among the deals that stood in a stage and were decided. A deal that moves on and is lost later does not count as a success in that stage.

For each stage, one person's stage win rate is set against the comparison group. Two details belong to it: the quartile the person falls into in that stage, and their distance to the average of the top quartile.

A quartile is a cut on rank, not a threshold. The top quartile is the people with the highest stage win rates in that stage, not everyone above a fixed mark.

The number of decided deals stands beside each value. A high rate on a few cases is not a rate but a hint.

The stage profile is the series of these single pictures across all stages. It is not a metric with one value but a shape: even, with a collapse at one point, or with a stock that piles up at the end.

:::example
Constructed example with invented numbers, not a benchmark: a comparison group has 12 sales reps. One opportunity type and four completed quarters are considered. For one person, each stage shows the decided deals, the deals won among them and the quartile by stage win rate. The table and the quartiles are those of the latest of the four quarters.

| Stage | Decided | Of which won | Quartile |
|---|---|---|---|
| Stage 1 | 41 | 28 | Q1 |
| Stage 2 | 34 | 21 | Q2 |
| Stage 3 | 28 | 9 | Q4 |
| Stage 4 | 14 | 8 | Q2 |
| Stage 5 | 13 | 9 | Q1 |

In stage 3 the person lies 26 percentage points below the average of the top quartile. Their win rate across all decided deals does not stand out in the ranking. The one rate does not show the break. The profile shows it at one point: at the transition from early to middle.

Three counter-checks belong to it, and in the example all three point the same way. Stage 3 lies in the bottom quartile in all four quarters. The person's deals are as large as the group's. The group as a whole does not collapse in stage 3.

## Five profiles, and what they can also be

The method describes five profiles. Each is named after the place in the funnel where the deviation lies, never after the person. Each comes with a second reading that has to be checked before the conversation.

### Late entry into the funnel

The stock stands almost entirely in a late stage; the early stages are nearly empty.

What it can also be: a business that structurally arises late in the CRM, such as renewals, follow-on orders or tenders with a short deadline. The conversation first clarifies which of the two it is. If it is a fast segment, it belongs in an [opportunity type](https://funneleconomics.ai/resources/glossary/opportunity-type) of its own.

### High entry, fast climb, ageing stock

The amounts at entry lie above those of the comparison group, the way into a late stage is strikingly short, and afterwards the stock ages there.

What it can also be: genuinely large accounts. High amounts alone are not a finding. A finding is only the combination of high amounts, a short way and a stock that ages afterwards. The conversation is about evidence at the transitions between stages, not about admonition.

### A break at the transition from early to middle

The early stage lies at or above the level of the comparison group, the following stage collapses, and the later stages are unremarkable again.

What it can also be: a stage whose exit criterion is applied inconsistently across the team. The conversation is about establishing the need and arguing the value at exactly that transition, not about closing technique.

### A collapse in the last two stages

Up to the second-to-last stage the profile is unremarkable; after that the stage win rate collapses.

What it can also be: the segment or the competitive situation, not a lack of skill. The counter-check holds industry and deal size constant. The conversation is about support in the last two stages, such as an escalation path and a frame for the negotiation.

### Ageing stock in the open stages

The stage win rates are unremarkable. But the share of the STALLED band in the open stock lies well above that of the comparison group. And the average age of the open deals rises across the periods.

This profile describes ageing, not standstill. [SLA Health](https://funneleconomics.ai/resources/glossary/sla-health) classifies by total age, and a deal in the STALLED band can be moving. Anyone asking about standstill looks at [Dormant Opportunities](https://funneleconomics.ai/resources/glossary/dormant-opportunities).

What it can also be: SLA values set too tightly. They hit everybody equally, which is why the finding holds only relative to the group. The conversation is about a review of the stock with a decision per deal.

One person can show a late entry and a collapse in the last two stages at once. That is then one profile, not two findings.

## Three counter-checks before every conversation

A profile is quickly read and easily overrated. Three questions come before every conversation.

1. Does the series carry it? A profile over a single period is noise. The statement is the development across several periods.
2. Does it hold at a constant composition? Industry, region and deal size produce the same curve shapes as skill does.
3. Is it the person or the stage? Where the same stage collapses for several people, it is the process.

In the third case the stage is the subject, not the person. Then [BPV, the time spent in the stage against its SLA](https://funneleconomics.ai/resources/glossary/bpv), helps, along with a look at the criteria of the [stages](https://funneleconomics.ai/resources/glossary/sales-stages).

:::merksatz
A stage profile is a hypothesis with an address: it says with whom to speak and about what. It does not say why.

## What does not follow from a stage profile

A stage profile is not a verdict and not a ranking of people. It carries no label. The profiles are named after the place in the funnel, and a quartile is a rank in one stage, not a property of a person.

Nor does a stage profile promise an effect. It says where coaching starts. Whether coaching closes the deviation is not measured by the method.

As a reading, not a measurement: late entry and inflated amounts can be a rational answer to compensation and targets; the cause then sits in the incentive system.

## How it differs: who, how much, where

Three related quantities answer other questions.

The whitepaper [Sales Performance Management: Looking Back and Ahead](https://funneleconomics.ai/resources/whitepapers/execution-gap) asks who. It places two views side by side: what a person has delivered and what their open pipeline can still cover. The stage profile starts after that and asks where in the funnel and about what the conversation is to be held.

[Internal Benchmark Arbitrage](https://funneleconomics.ai/resources/patterns/benchmark-arbitrage) asks how much. It puts an amount on a gap. The stage profile names no amount but a shape.

[PAS](https://funneleconomics.ai/resources/glossary/pas) and [CIF](https://funneleconomics.ai/resources/glossary/cif) condense to one number per person. The quartiles, too, can stand on PAS instead of the stage win rate, and the same person can fall into different quartiles depending on the basis. The basis therefore stands beside every quartile.

The [win rate](https://funneleconomics.ai/resources/glossary/win-rate) across all decided deals remains a useful number. It says whether something is stuck. The stage profile says where.

## Where the stage profile comes from

Funnel Economics Strategist is an optional add-on and not active by default. Funnel Economics Strategist shows the stage win rate for each person and sets it against the comparison group, stage by stage, with the number of decided cases alongside. The profile across all stages emerges from these single pictures; it is not a metric the system reports as one number.

The dashboards of Funnel Economics Core show no stage win rate and no stage profile.

The method describes the five profiles; no tool assigns a person to a profile.

A stage profile arises from named deals of a named person. Strategist requires a per-user authorisation that your Salesforce administrator controls and can revoke. The prepared context then passes through a service we operate to the language model you have chosen, with the names of sales reps and opportunities and record links.

What this reading means in a team lead's day-to-day work is described on the [page for sales managers](https://funneleconomics.ai/solutions/sales-manager). The view of sales leadership is on the [page for VP Sales](https://funneleconomics.ai/solutions/vp-sales).

## FAQ

### What are some good KPIs for a sales rep?

A single KPI says little. What carries information is the course of one person's stage win rates across all stages, read against the comparison group: per stage the quartile and the distance to the average of the top quartile. The number of decided deals stands beside each value. This course is called the stage profile. It shows where in the funnel the deviation lies and is a hypothesis for a conversation, not a verdict.

### Is win rate enough to evaluate a sales rep?

No. The win rate across all decided deals sums up everything that happens between the first conversation and the close. It says whether something is stuck, but not where. Two people with the same win rate can deviate at opposite points of the funnel. The Funnel Economics method therefore states: a person is never judged on a single rate.

### Where does sales coaching start when two reps have the same win rate?

At the stage in which the person's stage profile deviates from the comparison group. Someone who loses in an early stage needs a different conversation from someone who loses in the last two stages. The stage profile names the place and the subject. Whether coaching closes the deviation is not measured by the method.

### How do I tell whether a weak stage is down to the person or to the process?

From the comparison group. If the same stage collapses for several sales reps, it is a finding about the stage and therefore about the process. If it collapses for one person only, across several periods and with the same composition of deals, it is a reason for a conversation with that person.
